How I Assess the Setup of Your SaaS P&L | SaaS Metrics School | SaaS P&L Setup
In this episode of SaaS Metrics School, we’re diving deep into one of the most requested coaching sessions: the structure and setup of your SaaS P&L (Profit & Loss statement). If you’re a SaaS founder or finance leader, understanding how to correctly structure your P&L is foundational for SaaS financial management, analysis, and ultimately, driving your SaaS metrics.

Why is the setup of your SaaS P&L so critical?

The Profit and Loss statement offers a clear view of your company’s financial health and performance. Without the proper setup, you could be leaving out crucial insights into your revenue streams, cost of goods sold (COGS), and operating expenses. This can negatively impact your ability to make data-driven decisions for your business and, worse, result in inaccurate SaaS metrics.

In today’s video, I walk through my step-by-step process for assessing the structure of your SaaS P&L during my coaching sessions. Whether you’re just getting started or looking to fine-tune your financials, these tips will help you gain better visibility into your SaaS company’s financials. Let’s take a closer look at the key components!

Step 1: Assessing Your Chart of Accounts

We begin with your chart of accounts. This is the backbone of your financial statements and represents every financial transaction your business makes. But not all charts of accounts are created equal. We’ll evaluate the structure—do you have enough detail to track and manage your revenue, COGS, and expenses effectively?

Step 2: Deep Dive into Revenue Accounts

Next, we move to your revenue accounts. Do you have clear revenue categories? Are you coding revenue by revenue stream, product line, or both? It’s critical that your P&L accurately reflects these revenue streams to avoid co-mingling data, which can lead to inaccurate MRR (Monthly Recurring Revenue) schedules, retention analysis, and SaaS metrics. Clear and distinct revenue accounts ensure that your SaaS financials are telling the right story.

Step 3: Setting Up COGS (Cost of Goods Sold)

When we reach the cost of goods sold (COGS) section, things get interesting. For pure-play SaaS companies, COGS typically includes tech support, professional services, onboarding costs, and sometimes customer success (if they don’t sell). We also include DevOps. However, if you’re reselling hardware or have a variable revenue stream, like usage-based pricing, you’ll need additional cost centers to track those expenses effectively.

Setting up COGS correctly ensures that you’re accurately calculating gross profit, which is vital for understanding the true profitability of your SaaS product.

Step 4: Operating Expenses (OPEX) Breakdown

Your operating expenses or OPEX are just as important as your revenue and COGS. We look at the traditional expense categories: R&D (Research & Development), Sales and Marketing, and General & Administrative (G&A). Within G&A, you’ll find costs related to HR, finance, accounting, and IT, among others.

One key detail here is department coding. Whether you use an inline structure (with duplicate general ledger accounts for each department) or a dimensional structure (where you code expenses directly to cost centers like travel for sales, marketing, executives, etc.), department coding is essential for ensuring your expenses are properly attributed.

Step 5: Revenue Recognition (Rev Rec)

As your SaaS business scales, revenue recognition (Rev Rec) becomes increasingly important. If you’re billing annual invoices or handling large contracts, you’ll need a solid revenue management system in place, especially if your ARR (Annual Recurring Revenue) is at $3-$4 million or higher. Proper Rev Rec ensures that your revenue is accurately recognized over time and provides clear insight into your SaaS financials.
